A bike that arrives with a bent derailleur hanger costs you more than the repair. It costs the sale, the review and often the buyer. For trade sellers moving used and refurbished stock, knowing how to package a bike for shipping is not a dispatch chore at the end of the process. It is the last point at which you control the customer's experience.
This guide covers the materials, the disassembly sequence, box sizing, segment-specific handling and the labelling practices that keep bikes intact and buyers satisfied. It is written for bike shops, dealers and workshops shipping regularly, not for the once-a-year private seller.
Why packaging decides whether the sale sticks
Transit damage is the one failure mode in used-bike selling that is entirely preventable and entirely your responsibility. Couriers are explicit about this. Bike Delivery, one of the UK's specialist bike carriers, states plainly that the onus sits with the sender, not the driver, to ensure goods are suitably packaged. Inadequate packaging can mean rejection at collection, additional handling fees, or a claim that goes nowhere.
The commercial cost runs deeper. A buyer who opens a damaged box has already decided how they feel about your shop before they have ridden the bike. A buyer who opens a clean, well-braced box with the components bagged and labelled has been given a reason to come back and a reason to recommend you.
Packaging is also where refurbishment work either lands or gets undone. Most guidance on how to prepare a bike for sale stops at cleaning and servicing, which leaves the highest-risk stage of the process undocumented. If you have serviced the drivetrain, trued the wheels and cleaned the frame to justify your asking price, a scuffed top tube or a rotor bent in transit erases that value in one movement. Getting the bike valuation right is only half the job; delivering the bike in the condition you described is the other half.
The materials that actually protect a bike
Most transit damage comes from two things: components moving inside the box, and external compression forces reaching the frame. Your material list should address both.
Boxes. Use a double-wall corrugated bike box rather than a single-wall carton or a manufacturer box that has already done a journey. A box that has been shipped once has lost meaningful compression strength in its corners, which is exactly where stacking load lands in a courier network. Keep a stock of two or three sizes rather than forcing every frame into one.
Foam tubing. Dense foam tube, split lengthways and zip-tied, is the standard for frame and fork protection. It resists compression in a way bubble wrap does not, and it holds its position when the box is turned on its side. Bikeflights, whose published packing guide is widely used as a reference, specifies foam tubing secured with zip ties across the whole frame and fork, and the same treatment for handlebars, shift levers and brake levers.
Dropout and axle spacers. Plastic axle dummies in the fork and rear dropouts stop the frame or fork legs being squeezed inward if the box is compressed. On a carbon fork this is not optional.
Brake pad spacers. Disc brakes need a spacer between the pads whenever the wheel is out. Without one, a knock to the lever closes the pistons and the buyer receives a bike whose brakes will not accept a rotor.
Zip ties, packing tape and an accessory bag. Every removed bolt, pedal and small part goes in one labelled bag, taped to the inside of the box lid. Loose fasteners rattling around a box find paintwork.
Worth stocking as consumables: foam tube in two diameters, zip ties, axle and brake spacers, cable ties, wheel bags, and a roll of 50mm packing tape. These are the items that run out mid-dispatch and cause someone to improvise, and improvisation is where damage starts.
How to package a bike for shipping: the working sequence
The best way to pack a bicycle for sale is to work in a fixed order, because the sequence itself prevents mistakes. Photograph the bike before you start and again once it is boxed. Those two images resolve most damage disputes without argument.
- Clean and inspect. A clean bike ships better and photographs better. Remove bottle cages, mudguards, pumps, computer mounts and any accessory that protrudes. Resecure the bolts into their threads so they do not travel loose.
- Deflate the tyres partly. Reduce pressure to roughly half. Fully flat tyres offer no rim protection; fully inflated tyres expand in unheated freight environments.
- Remove the pedals. The drive-side pedal loosens anti-clockwise, the non-drive side clockwise. Bag them.
- Remove the wheels. Front always, rear on anything larger than a small frame. Fit the brake pad spacers as soon as the wheels are out.
- Remove and bag disc rotors where the box is tight or the wheels will sit against the frame. Refit the bolts into the hub so they are not lost.
- Mark and remove the seatpost. A strip of electrical tape at the insertion point lets the buyer restore their position without measuring. Tighten the collar afterwards so it does not go missing.
- Mark and detach the handlebars. Note the stem angle with tape before you loosen anything. Leave the stem on the steerer where possible and rotate or detach the bar, then pad and strap it to the frame.
- Remove the rear derailleur. Leave it attached to the cable, wrap it, and tie it inside the rear triangle. This single step prevents the most common and most expensive transit damage in used-bike shipping: a bent hanger and a derailleur pushed into the spokes.
- Fit the dropout and fork spacers, then wrap the frame and fork in foam tubing and zip-tie it.
- Load and brace. Frame in first, wheels in bags on either side with card separating rotor faces from the frame, accessory bag taped to the lid, and voids filled so nothing shifts. Lift the closed box and tilt it. If you can hear or feel movement, open it and pack it again.
Seal every seam, remove old courier labels, and put a duplicate address label inside the box before you close it.
Choosing the right box size for different bike types
Box selection is a trade-off. Too large and the bike moves and the courier bills you for volume. Too small and you are forcing components into positions that stress the frame.
UK carriers set hard limits, and they differ between networks, so confirm before you commit to a box size. Bike Delivery, as one example, caps boxed bikes at 160cm in length, 120cm for height and width combined, and 30kg total weight. Interparcel cites a typical bike box footprint of roughly 147cm by 97cm by 23cm for a boxed adult bike. Those figures are a useful working envelope rather than a universal standard.

If a frame will not sit in the box without pressure on the fork legs or the rear triangle, move up a size. Compression damage to a carbon frame is often invisible until the buyer rides it.
Packaging by segment
Road and endurance bikes are the most straightforward, and also the least forgiving of a bent hanger because the drivetrain tolerances are tight. Integrated cockpits change the job: where the bar and stem are one piece with internally routed hoses, do not attempt to separate them. Rotate the assembly, pad it thoroughly and accept the wider box.
Mountain and full suspension bikes are bulkier and carry more removable value. Dropper posts should come out with the remote still connected where possible, wrapped and tied to the frame. Larger rotors sit closer to the box wall, so bag them or separate them with rigid card. If you remove a shock, record the setup and torque figures for the buyer rather than leaving them to guess.
Commuter and hybrid bikes usually arrive with accessories fitted, and accessories are what puncture boxes from the inside. Racks, mudguards, kickstands and lights come off and travel in the accessory bag or a separate wrapped bundle.
Electric bikes are a different category entirely. Lithium-ion batteries are classed as restricted dangerous goods across courier networks, and most standard services will not carry an e-bike at all. In UN terms, a battery travelling loose is UN3480, while one installed in or packed with the equipment is UN3481, both under Class 9. Book a carrier that accepts e-bikes, declare the battery, follow their stated procedure, and never ship a damaged or swollen battery. Labelling and handover
Labelling is where efficiency and damage prevention overlap. Best practice for trade volume:
- Remove every old label and barcode from a reused box. Networks scan what they see.
- Apply the courier label flat on the largest face, with a duplicate on the opposite face.
- Place a printed copy of the address and order reference inside the box.
- Mark the top of the box and the intended orientation, accepting that it will not always be honoured.
- Photograph the sealed box with the label visible, and keep the image against the order.
If a bike is collected rather than shipped, the packaging conversation changes but does not disappear. A part-boxed bike handed over at the counter still benefits from bar and rotor protection for the buyer's own journey home.
Common mistakes to avoid when packaging a bike for sale
- Leaving the rear derailleur on. The single most frequent cause of transit damage and the easiest to prevent.
- Reusing a tired box. Corners that have already been crushed will not carry stacking load a second time.
- Skipping brake pad spacers. Cheap to buy, expensive to explain.
- Bubble wrap instead of foam tube. It looks protective and compresses to nothing under real load.
- Voids left unfilled. Movement inside the box is what turns a knock into damage.
- No internal address copy. A label torn off in the network turns a bike into an orphan parcel.
- Overtightening straps against carbon. Zip ties pulled hard onto a bare carbon tube can score the surface. Pad first, then tie.
- No photographic record. Without before and after images, a damage claim is one party's word against another's.
Streamlining packaging when you ship volume
Most bike packaging tips for sellers assume one bike and an afternoon. Single-bike habits do not scale. If you dispatch several bikes a week, treat packaging as a station rather than a task.
Set up one bench with everything to hand: box stock in two or three sizes flat-packed and upright, foam tube cut to standard lengths in advance, spacers and zip ties in labelled bins, tape gun mounted, printer within reach. Pre-cutting foam alone removes several minutes per bike.
Standardise the sequence so any member of staff packs in the same order, and put a laminated ten-point card above the bench. Consistency is what makes damage rates measurable: if every bike is packed the same way, a failure tells you something useful about the method rather than about who was on shift.
Batch by segment where you can. Packing three road bikes consecutively is faster than alternating between a road bike, a full suspension bike and a hybrid, because the box size, foam lengths and disassembly steps stay constant.
Finally, keep a simple record of what shipped, in which box size, with which carrier, and whether it arrived clean. After thirty or forty bikes that record tells you which combinations fail and which do not, which is worth more than any general guidance.
Presentation: packaging as part of the product
Protection is the requirement. Presentation is the margin.
Trade sellers who consistently get repeat buyers tend to do a handful of small things: components bagged and labelled rather than loose, a printed one-page note giving saddle height, stem angle and any torque figures, the accessory bag taped where it will be found immediately, and no shop debris in the box. None of these cost meaningful money. All of them signal that the bike came from a workshop rather than a garage.
There is an environmental angle worth taking seriously too, particularly with buyers who chose used partly on those grounds. Plain corrugated card, paper tape and recyclable foam alternatives do the same job as plastic-heavy alternatives in most cases, and a box that a buyer can flatten and recycle is one less complaint about waste.
The unboxing is the first time your buyer touches the bike. Treat it as the last step of the refurbishment, not the first step of the logistics.
Getting the rest of the sale right
Packaging is the final control point, but it works best when the earlier steps hold up: an accurate description, a fair price and a buyer who knows what is coming.
